Try SpecBot — the starting point for a proposal-to-project workflow, from offers to one-click acceptance.
One-person agencies are structurally vulnerable to admin overhead. There’s no team to absorb it, no assistant to delegate it to, and every hour spent on non-billable work compounds directly. A well-designed proposal automation workflow can cut proposal-related admin from 5-8 hours per new client to under 90 minutes — without sacrificing quality or professionalism.
Here’s the complete workflow.

Project starts
Total manual time: ~60-90 minutes from discovery call to project kickoff. The rest runs automatically.
Step 1: Discovery call → AI proposal draft (15-20 minutes)
After the discovery call: While the call is fresh, open your proposal tool, pick the matching offer and add your discovery notes:
- Client name and company
- Project type
- Specific requirements (what you discussed)
- Budget range (if confirmed)
- Timeline
- Key context from the call
With SpecBot, this input and your saved offers produce a structured first draft in about a minute. Your review checklist:
- Executive summary references the client’s specific situation and problem
- Scope items match what was discussed (quantities, formats, platform)
- Pricing reflects your actual rates (replace any AI-generated estimates)
- Timeline maps to real dates from today
- Exclusions list is complete for this project type
- Next step is clear with a link or action
Total review and editing: 10-15 minutes.
Step 2: Send via proposal link (2 minutes)
Don’t send proposals as PDF attachments. Send them as links via your proposal tool. Why:
- View tracking tells you when the client opens it
- The client can sign electronically in the same browser session (no download/upload)
- You can update the proposal after sending if needed
- Payment can be collected in the same workflow
Message template:
“Hi [Name], great talking today! Here’s the proposal based on what we discussed: [LINK]
Happy to answer any questions. To move forward, you can sign and pay the deposit directly in the proposal — that kicks off the project. Looking forward to working with you.”
Total time: 2 minutes.
Step 3: View tracking + follow-up automation
Most proposal tools notify you when the client opens the proposal. This is valuable because:
- If they open and don’t respond, follow up within 24 hours while it’s fresh
- If they haven’t opened after 48 hours, your follow-up email is different (they may not have seen it)
Automation setup: Set a 48-hour follow-up reminder (Calendly reminder, CRM task, or calendar event) when you send each proposal. If you haven’t heard back in 48 hours:
“Hi [Name] — just checking in on the proposal. Happy to answer any questions or adjust anything. Let me know where your head is at.”
One follow-up. If no response after this, let the client come back when ready.
Step 4: E-signature + deposit collection (client-automated)
When the client is ready to proceed, the ideal flow is:
- Client opens proposal link
- Client signs agreement (built into the proposal tool)
- Client pays deposit (Stripe payment link or built-in payment)
- You receive notifications for both
Tools that support this full flow: Bonsai, HoneyBook, Better Proposals, Proposify (with Stripe integration).
What this eliminates: Email chains for agreement, separate DocuSign account, manual invoice sending, payment receipt confirmation.
Setup time (one-time): 2-4 hours to configure Stripe integration + signature flow. Time saved per client: 30-60 minutes.
Step 5: Automated welcome + kickoff questionnaire
When both agreement and deposit are received, trigger the onboarding sequence. This can be fully automated:
Manual option: You receive the payment notification and manually send the welcome email + questionnaire link.
Automated option (Zapier or built-in workflows): When Stripe payment is confirmed → HoneyBook/Bonsai sends the welcome email automatically with the kickoff questionnaire link.
Welcome email template:
“Payment received — we’re officially on! Here’s your kickoff questionnaire: [LINK]. The more detail you can give, the smoother the project start.
Once I have your responses, I’ll send over the calendar link for our kickoff call. Target start date is [DATE].”
Step 6: Project setup (30 minutes)
While waiting for the questionnaire response, set up the project:
- Create project folder (Google Drive / Dropbox) with shared access
- Populate project brief template from the proposal scope
- Set up task list or project tracker (if you use one)
- Calendar block for project work time
This takes about 30 minutes and only needs to happen once per new client.
Step 7: Kickoff call scheduling (5 minutes + client self-service)
Once the questionnaire is returned, schedule the kickoff call via Calendly (or equivalent):
“I’ve reviewed the questionnaire — we’re ready to kick off. Here’s my calendar link for the kickoff call: [CALENDLY LINK]. 30 minutes to confirm scope, timeline, and how we’ll work together.”
Client self-schedules. No email back-and-forth.

What you can’t automate
The workflow above automates all the mechanical steps. What requires your judgment:
- The discovery conversation itself
- Reviewing and customizing the executive summary to reflect the specific client
- Making the call on whether to send the proposal or ask clarifying questions first
- Customizing scope for unusual or complex projects
- The relationship aspects of follow-up (reading when to be persistent vs. when to let it breathe)
These aren’t things you’d want to automate anyway — they’re where your professional expertise creates value. Everything else is just process overhead.
